Here’s a question worth sitting with: if you walked away from your real estate business for six months, what would you come back to? For a true business owner, the answer is that it would be running just as well, maybe better.
For most agents, the honest answer is that things would be down, and it might take another six months to climb back. That gap is the whole conversation, and it’s the difference between owning a business and owning a job.
It starts with knowing which quadrant you’re in. If you’re familiar with the cash flow quadrant, you already know the setup. Most agents operate as a 1099 independent contractor, which is a fine place to be, but it isn’t the same as being a business owner. The line between the two is simple to say and hard to live: an independent contractor does the work themselves, while a business owner has built something that does it without them. If you have to be present for every piece of it, you own a job. The test really is that six-month question, and most agents can’t pass it. We’ve seen agents take the summer off and then spend the next six months clawing back, because the lag between relationship-building, lead generation, and closings can run that long.
The bigger the business, the smaller the focus. After 20 years and more than 2,000 homes sold personally, one lesson stands out: growth doesn’t mean doing more things, it means doing fewer things exceptionally well. The instinct most agents have is the opposite. They’re good at every job in the business, so they hold onto every job, and that’s exactly what keeps them stuck. Back in 2012, hiring that first buyer agent, Tara, meant handing every buyer over immediately.
It felt counterintuitive, but the logic was clear: specializing on the seller side meant we could do more together than either of us could alone. She took the buyers, freeing up focus to go deep on what was working.
Not every job in your business is worth the same. One way to think about it: there’s a $20-an-hour job, a $50-an-hour job, and a $500-an-hour job. The goal is to spend your time on high-value work and open the rest for others to grow into. When you cling to the $20 jobs because you’re good at them, you’re paying yourself $20 an hour with time you could be spending on the $500 work. Giving those tasks away isn’t losing control, it’s how you actually build something that scales, and it creates real opportunities for the people on your team.
Build around what you genuinely love. Part of scaling well is being honest about the work that energizes you. For some, it’s the support, coaching, and consulting side, the kitchen-table appointments with buyers and sellers, listening to a challenge, and finding a creative way to bridge the gap.
Pouring into people long term is its own kind of reward, whether that’s a seller you guide through a 30-to-90-day journey or the agents on your team you get to develop over the years.
